Review templates and rating scales
A template is the form a cycle uses: sections of questions answered on a rating scale.
Rating scales. On Review templates, click Rating scales. A new workspace already has a 1 to 5 scale. Click New scale, enter a Name, the Lowest step and Highest step (up to 10), a label for each step (for example "Meets expectations") and optionally Use as the default scale. A scale that a template uses cannot be deleted.
Build a template
- Click New template. Enter a Name and optional Description.
- Pick the Rating scale. Leave Employees write a self review first on if employees should rate themselves.
- Under Sections, give the first section a Section title and a Weight (how much it counts in the overall rating). Use Add section for more.
- In each section click Add question, write the Question and choose its Type:
- Rating: answered on the scale, with an optional comment.
- Free text: a written answer.
- KPI: a number, filled automatically or by the manager (see below).
- For Rating and Free text questions set Answered by: Employee and manager, or Manager only (not asked in the self review). Turn Required off for optional questions.
- Use the arrows to reorder, then Save.
KPI questions. Choose a Source and a Metric, and optionally a Target (shown next to the result):
- Call center, tickets and QA metrics: the same numbers the call center boards and agent reports show, for the review period.
- Sales targets: Deal value won, Deals won, Calls made or New leads, against the person's own sales targets in that period.
- Entered by the manager: the manager types the number; you can set a Unit.
Only sources your workspace has data for are offered. A missing number shows as Not available, never as zero. KPI questions are always answered on the manager side, and the numbers are frozen when the manager hands the review in.
Overall rating: each section is the weighted average of its rating questions, and the overall rating is the weighted average of the sections.
Review cycles
Create a cycle
- Open Review cycles and click New cycle.
- Enter a Name, choose the Type (Annual, Half-yearly, Quarterly or Project), Period starts and Period ends.
- Choose the Review form (an active template).
- Under Who takes part, narrow by Branch, Department and Worker type. Leave them empty for Everyone active.
- Leave Start with a self review by the employee on or off, and set Self review due and Manager review due.
- Click Save. Nothing is sent yet; the cycle is a Draft.
Check and launch
- Open the draft. Participants shows how many active employees match, and warns about people with no manager (HR can assign a reviewer after launch) and people with no sign-in (they cannot write a self review).
- Click Edit to adjust, or Delete to drop the draft.
- Click Launch and confirm. One review is created per participant, with their current manager as reviewer, and the first people are notified. The form and the group can no longer change.
While it runs the cycle page shows a count per status and every review. HR can:
- Remind late reviews: send a reminder to whoever each open review is waiting on. 9bx also reminds late reviews by itself every few days.
- Follow manager changes: move reviews still being written to each person's current manager.
- Export results: download the results as a CSV file.
- Release N result(s): release every handed-in review at once.
- Close cycle: nobody can write any more. Handed-in reviews can still be released and signed off.
Reviews of people who leave during the cycle are cancelled automatically.
Writing a review
- Open My reviews (self review) or Team reviews (manager review) and click the review. A note at the top tells you when it is your turn.
- Pick a rating for each rating question and add comments. Text questions need a written answer.
- Managers also fill in manual KPI values and a Manager summary for the employee.
- Click Save draft to continue later, or Hand in when done. Required questions must be answered first.
After the self review is handed in, the manager is notified and can read it. The employee does not see the manager's side until HR releases the result.
HR on an open review can Send reminder, Change reviewer (what was already written is kept) and fill in for an absent manager. Reopen sends a handed-in, unreleased review back to the manager.
Release and sign-off
- HR opens a handed-in review and clicks Release result, or uses Release N result(s) on the cycle.
- The employee is notified and sees the overall rating, the manager's answers, the KPI numbers and the summary.
- The employee adds an optional comment and clicks Sign off on this result. The review becomes Signed off.
Review statuses
| Status | Meaning |
|---|---|
| Self review | Waiting for the employee |
| Manager review | Waiting for the manager |
| Handed in | The manager is done; waiting for HR to release |
| Released | The employee can read the result |
| Signed off | The employee acknowledged the result |
| Cancelled | The employee left during the cycle |
Cycle statuses are Draft, Running and Closed.
Example scenario
Padma Net Support runs a quarterly review for its support agents. HR builds the template "Agent review" with a "Customer service" section (rating questions plus a KPI on average handle time from call center metrics, target 4:00) and a "Teamwork" section. HR creates the cycle "Q3 2026 agents" for the Customer Support department and launches it. Nusrat Jahan writes her self review and hands it in. Her team lead, Rakib Hasan, sees her answers, rates her and writes a summary. HR releases all results at the end of the quarter, and Nusrat signs off with a comment.
Tips
- Check Participants before launch; give people without a manager a reviewer with Change reviewer right after.
- Editing a template never changes a cycle that has started. The cycle keeps its own copy.
- Use Follow manager changes after a reorganisation, before managers start writing.
Troubleshooting and FAQ
Launch is greyed out. The cycle has no review form. Click Edit and choose one.
"No active employee matches this group." Widen the branch, department or worker type filters.
I cannot see the manager's ratings. They appear after HR releases the result.
A KPI shows "Not available". The source has no data for that person in the review period, for example no sales target was set.
I cannot write my review. It is not your turn yet, or the cycle is closed.
